Most podcasts die at episode four, not episode one. The fix is boring: decide the format, batch the recordings, and make the edit cheap enough to repeat. Here is the plan we run with clients at our Dehradun studio.

Week 1–2: decide the format before the gear
Pick a length (28 or 45 minutes), a structure (three acts, or five fixed questions), and a single audience sentence: who is this for and what do they get. Everything downstream gets cheaper once these are fixed.
Choose two or three cameras and stay with that look for a full season. Changing the set every episode destroys the recognisability that makes a show grow.

Week 3: lock the guest pipeline first
Confirm eight guests before recording one. In Dehradun that is very achievable — founders, doctors, chefs, athletes, academics and hoteliers say yes far more often than people expect.
Send each guest a one-page brief: the questions, the arrival time, wardrobe advice (no fine stripes, no logos) and how long they will be in the room.

Week 4–5: batch record four episodes in two days
Two guests a day, two hours each including setup. One set, one lighting plan, one audio chain. Batching is the single biggest reason a podcast survives past a month.
Record clean audio to a separate recorder as a backup. Camera audio is a safety net, never the master.

Week 6–8: build the edit template once
One project template: intro sting, lower-thirds, chapter cards, outro, subtitle style, loudness target. After the template exists, an episode edit drops from days to hours.
From each episode, cut three vertical clips with burned-in subtitles. Those clips, not the full episode, are what bring in new listeners.

Week 9–12: publish weekly and measure two things
Publish on a fixed day. Only two numbers matter early: average view duration and how many people came from your vertical clips. Everything else is vanity.
If duration drops in the first ninety seconds, your cold open is the problem — not the topic.
